3 Responsibilities. 3.1. The project management department is responsible for guiding and supervising the project department to implement the project management summary.
3.2. The project manager organizes the preparation of phased and completion management summary documents and holds a summary meeting.
3.3. The company's contract department is responsible for supplementing and improving the project contract management summary after the completion and settlement.
4 Hypervisor.
4.1. Within 30 days after the completion of the main structure, the project manager shall organize the project management stage summary, and within 30 days after the completion of the completion acceptance (verification and review), the project manager shall organize the project management completion summary. In conjunction with the company's annual meeting, the project manager should organize the annual summary of project management.
4.2. When the company deems it necessary according to the actual situation, the project manager shall organize the project management summary after the completion of important milestones, such as the management summary of support, earthwork and pile foundation engineering, the management summary of basement and upper main structure engineering, the management summary of curtain wall engineering, the management summary of lease area handover, and the management summary of fire protection engineering.
4.3. The project manager shall prepare a technical summary of the construction technology of the sub-project in accordance with the statutory acceptance procedures, and the file format and content shall meet the relevant requirements of the statutory acceptance procedures of the project location.
4.4. The summary of the completion of the main structure shall include the following:
4.4.1. Analysis of the construction period of the basement and upper main structure, analysis of the time taken by each layer of the basement partition (bottom plate to roof), analysis of the time taken by each floor of the superstructure, the impact of bad weather, and the comparison of the construction period of the main structure of similar projects.
4.4.2. The construction of turnover materials and the impact of turnover material input on the construction period.
4.4.3. Analysis of major technical achievements and errors, such as tower crane elevator layout, concrete temperature control and crack control, general layout of construction, etc.
4.4.4. The construction quality and safety control of the main structure and the actual effect, and the completion of the project quality and safety objectives.
4.4.5. The construction output value and cost control of the main structure, such as the amount of completed work and the contract amount, the implementation of cost control measures, the use of start-up fees, subcontracting and foundry, etc.
4.4.6. After the completion of the main structure, the key work deployment of project management in the multi-discipline cross-construction stage, such as the completion time of the remaining partial main structure, the change of the project organizational structure, and the arrangement of management personnel in and out of the site.
4.4.7. Analysis of the gains and losses of team building and the turnover rate of managers.
4.5. The project management completion summary should include the following:
4.5.1. Project management objectives and completion.
4.5.2. The implementation of the "Project Management Implementation Plan", such as the key analysis of engineering difficulties and the actual occurrence and applicability of management countermeasures, and the implementation of management countermeasures.
4.5.3. Review and improve suggestions for management deficiencies, and conduct in-depth analysis of topics such as construction period control, curtain wall project management, loss prevention and finished product protection management, leakage and waterproof node deepening and optimization, backward subcontract management, training and handover management, and team building according to the actual situation.
4.5.4. Comprehensively summarize technology, quality, safety, engineering, contract (including materials) and plan management according to the project department system.
4.5.5. According to the project responsibility engineer system, the professional engineering management summary of steel structure, curtain wall, mechanical and electrical, decoration and landscape.
4.5.6. Completion of the "Project Management Objective Responsibility Letter".
4.6. After the completion of the project management summary document, the project manager should preside over the summary meeting, all the staff of the project department and other projects, all departments of the company, and the general manager of the company should participate, and all participants should be divided into groups to fully discuss the summary theme, and the project manager should collect discussion opinions.
4.7. After the completion of the settlement with the owner and subcontractor, the company's contract department shall organize a special meeting to supplement the relevant content of the project contract management summary.
4.8. According to the results of the summary meeting, the project manager shall organize and improve the project completion management summary and bind it into a book, and submit it to the owner (the internal owner of CR Land) and the company's headquarters.
